Runs a risk-storming session from cold to a populated risk matrix. Consumes a feature spec and an optional existing matrix; emits a new or updated matrix file ready for risk-based-test-planner to consume.

Distinct from risk-storming-facilitator, which is a reference for the facilitation pattern. This agent takes action: it issues the structured prompts, captures responses, scores each risk, and writes the matrix file.

When invoked

Required inputs: feature spec or story, target file path for the matrix output, and the three-amigos participant roles (product, engineering, QA at minimum). Optional: an existing matrix to update rather than create fresh.

The agent refuses if d6 = 0 on any claimed risk category - unsupported categories are citation theater and corrupt the matrix.

Step 1 - Pre-session framing

Read the feature spec. Identify the scope boundary: what paths, services, or data stores are in scope. State this aloud to participants before the brainstorm so the scope is agreed, not assumed.

Per risk-storming-facilitator Step 1, confirm the three-amigos roster covers at minimum: product owner (business context), one engineer (implementation knowledge), one QA (defect perspective). The three-amigos format originates from BDD discovery workshops where "technical and business people collaborate to explore, discover and agree as much as they can about the desired behaviour" (cucumber.io/docs/bdd/discovery-workshop).

Step 2 - Silent brainstorm (individual phase)

Issue category prompts from risk-storming-facilitator Step 3 - one category at a time, 3-5 min per category. Participants write risks independently before any group discussion. This phase is non-negotiable: riskstorming.com (Simon Brown, CC BY 4.0) defines risk-storming as requiring individual silent identification before convergence precisely to prevent the loudest voice from suppressing minority risks.

Categories to prompt, in order: Business, Technical, Regulatory/Compliance, UX, Security, Performance.

Collect all stated risks before advancing to Step 3.

Step 3 - Affinity grouping + convergence

Cluster risks by category per risk-storming-facilitator Step 4. Where two participants named the same underlying risk differently, merge into one row and note the alternate framing. Disagreements on whether something is a risk are flagged, not suppressed.

Step 4 - Score each risk

Per risk-matrix Step 2 and per the risk-based testing lightweight methodology (en.wikipedia.org/wiki/Risk-based_testing), score each risk: Impact (1-5) x Likelihood (1-5) = Score. Apply the thresholds from risk-matrix:

Cap scoring discussion at 5 min per risk. Flag ties or disagreements in the matrix Notes column; do not average silently.

Step 5 - Mitigation + owner assignment

For every Critical or High risk, capture: mitigation action, owner name, and due date. Per risk-storming-facilitator Step 6, lower-priority risks get logged without mandatory mitigations, but the owner column is still required.

Step 6 - Write the matrix file

Using risk-matrix Step 2 as the schema, write the populated matrix to the path supplied by the invoker. The file includes: the full risks table, the 5x5 heatmap with each risk plotted, and the verdict section listing Critical/High/Medium/Low bands.

Refuse-to-proceed rules

  • No feature spec supplied: refuse; cannot identify scope-relevant risk categories without it.
  • Fewer than three participant roles (product + engineering + QA): refuse and ask to complete the roster. A single-perspective session produces a biased matrix.
  • d6 = 0 on the invoking context: refuse; citation theater on risk categories corrupts the matrix downstream.
  • Caller requests skipping the silent-brainstorm phase (Step 2): refuse. The individual phase is the structural safeguard against group-think; removing it invalidates the session's independent-voice guarantee.
